What the People Analyser Shows That You Don’t See

Every business leader says, “Our people are our greatest asset.”

But if we’re honest, many don’t actually know how to tell if they’ve got the right people or what to do when they haven’t.

That’s where one of the simplest, most powerful tools in EOS® comes in: the People Analyser™.

At first glance, it looks like a basic spreadsheet. But when you use it properly, it’s one of the most brutally effective ways to build a high-performing team.

So, how useful is it really? Let’s dig in.

Why the People Analyser Exists

Most businesses struggle not because they have the wrong strategy, but because they have the wrong people in the wrong seats.

It’s not that people are bad. It’s that they’re misaligned, with the company’s values, the company’s expectations, or both.

The People Analyser helps you solve that in a practical, unemotional way.

It helps you answer two critical questions:

1. Are they the right person?

Do they live our Core Values?

2. Are they in the right seat?

Do they Get it, Want it, and have the Capacity to do the job (GWC™)?

If you can answer “yes” to both, you’ve got a winner. If not, you’ve got work to do.

The People Analyser doesn’t just evaluate your people. It forces you to lead them.

How It Works

The People Analyser is simple on purpose so there’s nowhere to hide.

You list your team down the left column. Across the top, you write your Core Values, the ones that define your culture, not just decorate your website.

Then, for each value, you rate the person:

  • + = Consistently lives it
  • ± = Sometimes lives it
  •  = Doesn’t live it

Once you’ve done that, you assess GWC™ for their seat:

  • Gets It: Do they truly understand what the role involves?
  • Wants It: Do they actually want to do the job every day?
  • Capacity: Do they have the skill, time & mental bandwidth to do it well?

Simple. Clear. No corporate jargon. Just truth.

Why It’s So Useful (and Confronting)

Let’s be honest, this tool isn’t comfortable. It’s not meant to be.

When you sit down with your leadership team and go person by person, the truth becomes hard to ignore.

Someone who’s been coasting? It shows.

Someone who’s a cultural misfit? Obvious.

Someone who’s overwhelmed but capable? You’ll finally see it.

The People Analyser brings the truth to the surface and forces you to do something about it.

It cuts through emotion, politics & gut feel. It gives you data-driven clarity on your most important resource: your people.

What Most Leaders Get Wrong

Like any EOS tool, the People Analyser only works if you’re honest, brutally honest.

Here’s where many businesses go wrong:

1. They sugar-coat the ratings.

If everyone gets + on every value, you’re not measuring reality, you’re protecting comfort.

2. They forget GWC.

You can love someone’s attitude, but if they don’t get, want, or have the capacity for the role, it’s not kindness to keep them there.

3. They skip the follow-up.

The People Analyser isn’t a one-off exercise. It’s a leadership tool. The conversation after the analysis is where the change happens.

The Real Power: Decisions with Confidence

Once you’ve done the People Analyser, tough decisions suddenly get clearer.

  • You see who needs coaching.
  • You see who needs a different seat.
  • You see who’s simply not a fit, no matter how much you like them.

And instead of endless emotional debate, you have a shared, objective framework to guide those decisions.

That’s how EOS builds accountability and cultural health at the same time.

A healthy culture isn’t built by slogans. It’s built by leaders willing to tell the truth about their people.

When It Gets Hard

Sometimes you’ll discover someone you genuinely like doesn’t fit your Core Values. Or that your longest-serving employee doesn’t actually “get” the business anymore.

It’s confronting, but it’s also freeing.

Because once you see it clearly, you can take action. You can have the right conversation, reassign, retrain, or release.

It’s never about blame. It’s about alignment.

When the wrong person leaves, the entire business feels lighter. When the right person moves into the right seat, everything moves faster.

How to Use It Effectively

Here’s how to make the People Analyser more than a tick-box exercise:

  1. Use it quarterly. Tie it to your regular Quarterly Conversations™.
  2. Do it as a team. The leadership team must review together, truth emerges in discussion.
  3. Keep it values-based. Don’t confuse skills with values. You can train a skill. You can’t teach character.
  4. Be consistent. Apply the same standards to everyone, including yourself.
  5. Act quickly. The tool’s value comes from action, not analysis.

What Happens When You Commit to It

When a company embraces the People Analyser fully, everything changes:

  • The culture strengthens because people know what’s expected.
  • Trust deepens because leaders are consistent & transparent.
  • Performance improves because everyone’s in the right seat.
  • Turnover decreases because fit matters more than flash.

The business becomes lighter, faster, more confident, because it’s built on the right people.

That’s the real magic of EOS: it doesn’t just build better systems. It builds better teams.

My Take

The People Analyser is one of the simplest tools in EOS, yet it’s also one of the most transformative,  if you use it properly.

It turns vague “people problems” into clear insights. It creates a common language for performance and culture. And it helps leaders lead with confidence instead of confusion.

You can’t grow a business that’s misaligned at its core. The People Analyser gives you the clarity to fix it.
