The Hidden Cost of Hiring the Wrong People

Integrated Executives

When reviewing a client’s financial statements recently, one line item stood out like a flashing red light: Consultants Fees. It was well over budget, and when I dug deeper, the story behind it was one I’ve seen too often in entrepreneurial businesses.

The Line Manager had recruited a number of new staff. On the surface, this looked like growth. More people equals more capacity, right? Wrong. Because the hires hadn’t been made with EOS® discipline, the cracks soon appeared, and the costs multiplied.

The Recruitment Mistake

Here’s what went wrong:

  • No clear role definition. The new staff weren’t given a clear understanding of what their roles actually involved.
  • No GWC check. Nobody stopped to ask whether these candidates truly got the role, whether they genuinely wanted the role, or whether they had the capacity to succeed in it.
  • No values alignment. The hiring process didn’t measure whether the new hires bought into the company’s core values 100%.

Without those foundations, the Manager was already on the back foot. Before we could even test whether the right people were in the right seats (RPRS), we couldn’t be confident that they were the right people at all.

When the Wrong People Get Through the Door

It didn’t take long for the problems to surface:

  • Some didn’t understand the scope of their roles. They were overwhelmed before they’d even started.
  • Others realised they didn’t actually want the job. They lacked energy and commitment.
  • A few simply didn’t have the capacity: the skills, the experience, or the bandwidth to succeed.

The result?

Missed deadlines, low morale, and frustrated leaders. Eventually, the Manager had no choice but to let several of these hires go. That led to a costly unfair dismissal claim, more disruption to the team, and more recruitment costs when the consultants were brought back in to restart the process.

Every dollar spent here came straight off the bottom line. And every day wasted could have been spent moving the business forward.

Why GWC Matters

EOS® gives us simple, practical tools to avoid exactly this trap. At the heart of the People Component™ is GWC:

Gets It

Do they understand the role, the business, and the expectations?

Wants It

Do they actually want the job? The responsibilities, the challenges, and the pressure that comes with it?

Capacity

Do they have the skills, experience, and time to succeed?

Unless a person ticks all three boxes, they shouldn’t be in the role. Two out of three isn’t enough. Hiring someone who doesn’t “get it” will drain time explaining the basics. Hiring someone who doesn’t “want it” means constant motivation battles. Hiring someone without capacity sets them up to fail, which drags everyone else down.

The Overlooked Factor: Core Values

Even when GWC is applied, another mistake often slips through: overlooking core values.

A hire who doesn’t share the company’s values might perform well for a time, but the cultural misfit will eventually cause friction. They might resist accountability, clash with colleagues, or undermine the leadership team’s credibility.

Core values are not “nice to have.” They are the minimum standard. At EOS we say: If someone doesn’t live your values 100%, they are not a fit. 99% is not enough.

The Ripple Effect of a Bad Hire

Many leaders underestimate just how much one wrong hire can cost. It’s not just their salary or the recruitment fees. The ripple effects can be enormous:

  • Direct financial cost. Consultants fees, recruitment fees, training, and re-hiring.
  • Lost productivity. While the wrong hire struggles, work slows down or has to be redone by others.
  • Morale damage. Teams lose trust in leadership when poor performers are allowed to stay.
  • Legal risk. Unfair dismissal or grievance claims can add both cost and stress.
  • Opportunity cost. While leaders deal with the wrong hire, opportunities to grow, innovate, or improve are lost.

Studies suggest the cost of a single wrong hire can be 2–3 times their annual salary. For entrepreneurial businesses, that kind of loss hurts.

How EOS Prevents the Pain

The good news is this cycle is avoidable. EOS provides a clear, practical framework for making people decisions.

  1. Clarify your Core Values. These are your hiring filter. If someone doesn’t live them, don’t hire them.
  2. Use the People Analyser™. This simple tool measures people against your values and their GWC fit.
  3. Check GWC rigorously. Never assume someone gets it, wants it, or has capacity. Ask. Test. Confirm.
  4. Right People, Right Seats. Once you’ve got the right people, make sure they’re in roles where they can thrive.

With these tools, hiring stops being guesswork. You save money, build culture, and create a team that can actually deliver your vision.

The Lesson From My Client

In my client’s case, the mistake was painful but not fatal. Once we applied the EOS tools, the leadership team rebuilt with stronger hires who lived the company’s values and passed the GWC test. The consultants’ fees dropped back to normal levels, the unfair dismissal issue was settled, and the business could move forward again with confidence.

But the scars remain. The wasted money could have been invested in growth. The lost time can’t be recovered. And the stress on the leadership team could have been avoided altogether.
